List the decisions that return to you

For one week, record every approval and question that interrupts your work. Group them by function and consequence. Start with recurring, low risk decisions that can be delegated within clear limits.

Name the boundary

A job title is not an approval rule. State who can decide, what amount or situation they can approve, what evidence they must keep and when they must escalate. Keep the first version short enough to use.

Test before you disappear

Choose one process and let the responsible person run it while you observe. Review exceptions, improve the instructions and repeat. The goal is controlled independence, not an absence of oversight.
